From Sketch to Sample: How Sampling Actually Works in a Factory
The real journey from a drawing to a production-ready garment (tech pack, pattern, proto, fit sample, size set and pre-production sample) and why each step exists.
New founders often imagine sampling as one step: you send a sketch, the factory sends back the garment. In reality it is a sequence of samples, each with a different job, and understanding that sequence will save you time, money and a lot of frustration. Here is how it actually works on the factory floor.
It starts with a tech pack, not a sketch
A sketch tells a factory what you imagine. A tech pack tells them what to make. It is the single most important document you will produce, and a good one includes:
- Technical flat drawings, front and back.
- A full measurement chart (the points of measure and their values).
- Fabric, trims, thread, labels and packaging details.
- Construction and stitch notes.
- Colourways and print or artwork placement.
Skimp on the tech pack and every sample after it will be a guess. Spend your care here.
The proto sample: does the idea work?
The first physical sample is the proto (or first sample). Its job is to test the concept in cloth: the shape, the construction, whether the design even works as a garment. It is often made in whatever suitable fabric is to hand, not necessarily your final one. Expect it to be wrong in places. That is the point. You review it, mark changes, and send it back.
The fit sample: does it fit?
Next comes the fit sample, made to your base size and reviewed on a fit model. Here you are judging measurements, ease, drape and how the garment moves. Fit almost never lands in one round; two or three iterations are normal and healthy. Each round, change one set of things at a time and keep notes, or you will lose track of what caused what.
The size set: does it work across sizes?
Once the base size is right, the factory makes a size set: one garment in each size, so you can confirm your grading, meaning the garment fits properly across the whole range, not just in the middle. This is where extreme sizes reveal problems the sample size hid.
The pre-production (PP) sample: the green light
The PP sample is made on the actual production line, in the real fabric, with the real trims and the real process. It is the truest preview of what bulk will look like. When you approve it, it becomes the sealed sample, the physical reference both you and the factory measure production against. Nothing should go into bulk until you have a sealed sample you are happy with.
During and after production
Good factories also pull a top-of-production sample early in the run so you can catch problems before the whole order is made, and you (or a QC person) inspect against the sealed sample before accepting delivery.
Why it takes longer than you expect
Each sample stage involves making, shipping, reviewing and revising. Factories also sample between their bulk orders, so you wait your turn. A realistic sampling cycle runs over several weeks, sometimes more for complex styles. Build this into your launch timeline. The founders who get burned are the ones who promised a launch date before understanding how long good sampling takes.
How to make sampling faster and cheaper
- Write a thorough tech pack so the first sample lands close.
- Batch your comments. Give all your changes at once, not in a slow trickle.
- Change one thing at a time in fit rounds so you can read the result.
- Keep every sample and label it with its round and date.
- Do not chase perfection on the proto. Save the fine detail for the fit and PP stages.
Sampling is not a delay before the real work; it is the real work. Every problem you catch on a sample costs a few metres of fabric. The same problem caught in bulk costs the whole order.
